Organization Design Diagnostic Questions

Questions to help management identify role, accountability, reporting, and decision-right issues before redesigning an organization.

1. Where is accountability unclear?

List decisions or outcomes where multiple people believe they own the work—or where no one clearly does.

2. Where are handoffs breaking down?

Look for recurring delays, rework, escalation, duplicated reviews, or information that repeatedly falls between functions.

3. Are managers managing the right work?

Consider whether leadership roles are overloaded with operational detail or, conversely, too far removed from important decisions.

4. Are layers adding value?

For each management layer, ask what distinct decision, coordination, coaching, or accountability value it provides.

5. Does structure match strategy?

Identify the capabilities, customers, geographies, products, or operating priorities the organization must coordinate—and test whether the current structure supports them.

6. What should not change?

Good design starts with constraints as well as problems. Identify critical capabilities, relationships, or accountabilities that must be protected through any redesign.
